Are Your Assets Leaking a Million Dollars Per Year?
It’s the start of the week, and your team has meticulously planned the production schedule. The boss is expecting a flood of output that overflows out the door, and the business will become insanely profitable.
But the reality feels more like a leisurely Sunday drive. Uphill. With no fuel. And suddenly you’re missing a wheel too. Ok, maybe a bit dramatic… Perhaps it’s more like a race car that somehow keeps hitting invisible speed bumps. Maybe it’s like a perfect recipe for a magnificent cake. You have all the ingredients, the state-of-the-art oven, and the skilled baker. But then, “life happens”. The oven fluctuates in temperature, a key ingredient is misplaced, a batch doesn’t rise quite right. And suddenly, your masterpiece looks a little deflated.
Well, you’re not alone. The vast, frustrating gap between planned production and actual output is a place where millions of dollars in potential revenue quietly vanish.
An Australian mining company we know did an internal study at one of their sites, and determined their downtime was 1.2mil AUD per hour. Reducing downtime by even 1 hour made a huge difference!
In manufacturing, these “life happens” moments are the insidious thieves behind a great production heist. And the most shocking part? According to industry analysis, the actual time spent adding value to products is often only 50-60% of the initial planned production time.
And while the major focus of many businesses is on increasing sales and acquiring new customers, there’s a hidden goldmine that often gets overlooked: revenue recovery. A very effective tool for achieving this is Enterprise Asset Management (EAM) system like Ultimo.
Revenue Recovery
Revenue recovery (often referred to as other things) is an area that is often overlooked for a number of reasons:
- “The costs are too hard to track”,
- “We can’t calculate our downtime costs”,
- “It’s just the way we’ve always done things”,
- “It’s too expensive to do preventative maintenance”
- “Our system doesn’t support this” … and so on.
We believe revenue recovery should be thought of as an optimisation to find free, lost profits. And it’s far simpler than almost everyone thinks – it simply involves identifying and plugging the leaks that drain resources and erode profits. A simple way to start is to allow the team on the floor to report issues, after all, they want their work to be easier with less pressure, so let them be your eyes and ears.

Before we really jump into all the ways an EAM system can help you, let’s start by showing you the problem you might not know you even have, and illustrate the financial impact with some simplified examples:
Hypothetically, imagine a manufacturing plant with a critical production line that generates $50,000 per hour in revenue. If this line experiences an unplanned downtime of just 5 hours per month, the annual cost of lost production would be:
- Monthly downtime cost: 5 hours x $50,000/hour = $250,000
- Annual downtime cost: $250,000/month x 12 months = $3,000,000
This staggering figure highlights the significant financial impact of even minor downtime events.
“But our company is much smaller, our costs are not that high”, I hear you say… Ok, let’s swap the numbers out for a smaller company… Let’s say there is a single line with a handful of staff operating it.
It’s not hard to get to $10k/hour – wages (both in standing around + the hours required to make up the batch shortfall), engineering time, parts, and/or product that could go off. And let’s say your engineers and machines are incredible and downtime is only 2 hours for the entire month!
- Monthly downtime cost: 2 hours x $10,000/hour = $20,000
- Annual downtime cost: $20,000/month x 12 months = $240,000
$240k extra each year sounds pretty good to us! We recently spoke to a small manufacturing company that runs 24/7. When one of their line turns off for scheduled cleaning or maintenance, sometimes they can’t start it for up to 3 days. 3 DAYS! 72 HOURS! Assuming a downtime cost of $5k per hour, even if it only does that once per year:
- Annual downtime cost: 72 hours x $5,000/hour x 1 per year = $360,000

Freight depos are bad too. If the sorting line goes down, it’s not just lost productivity; all the drivers claim overtime, deliveries are late, resulting in missed transfers or penalties if there are contracts for delivery times (cough-Amazon-cough).
Watch Your Step—Each One Shows a Profit Lost
Coming back to the 50-60% actual productivity, imagine your total planned production time as a large block of potential value (left-hand side). Now, picture a staircase leading down from it, where every step down is a chunk of that value being lost. Each step is a different thief, chipping away at your efficiency until all you’re left with is a fraction of what you started with. And some are unavoidable, but let’s minimise the losses and recover your hard-earned revenue!

The Six Ways You Lose Manufacturing Productivity
These six areas are where your production potential and your revenue/profitability disappear.
1. Planned Downtime: A Necessary Evil
Let’s get the elephant out of the room. At the very top, we have planned downtime. Let’s be clear, this is the “responsible adult” of the loss family. It includes essential scheduled maintenance, safety checks, and team meetings. While absolutely necessary to prevent chaos, it’s still time when your machines aren’t producing value. You might ignore this completely and say, “it’s just part of the process”. But if you start tracking it, can you improve?
A good analogy is thinking of it as the pit stop. Crucial for winning the event, but you’re not zooming ahead while it’s happening. And there’s a big difference (in Formula 1) between a 2-second stop and a 10-second stop.
2. Changeovers: The Awkward Transition
Changeover are the time spent switching from producing one widget to the next. Stopping production, cleaning lines, and reconfiguring machinery. It’s pure non-value-adding time or “dead time”. The difference between an efficient changeover and a slow one is the difference between a Formula 1 pit crew and your uncle trying to change a tyre with a butter knife. One is a symphony of efficiency; the other is painfully slow and costly.
The best scenario is to run 1 batch per day. Then there is only 1 changeover, or shift setup. As a younger engineer, I spent weeks at Unilever watching the staff implement a changeover every 60 to 90 minutes. I never understood how or why such small batches we run and changed when they could have run that entire batch (or 2 variants) for the day. About 2 hours out of an 8-hour day was lost swapping back and forth.
3. Unplanned Downtime = Panic Stations
The danger zone. Unplanned downtime is the disruptive cousin who shows up uninvited and starts breaking things:
- Machine breakdowns,
- Unexpected equipment failures,
- Power outages.
In the worst case, Murphy’s Law shows up and hosts a wild party on your production floor. This is more than a pause, micro stoppage or changeover. It’s a productivity black hole that consumes time, resources, your team’s sanity and profit while everyone scrambles to diagnose and repair the issue.
4. Speed Loss: The Subtle Saboteur
This is a sneaky loss of revenue. Your machines are running, but not at their optimally designed speed. There’s an issue somewhere; the gremlins in the system” are at it again. This “slow running” can be due to minor equipment malfunctions, poor material flow, or operator inefficiencies. You should be getting 100 widgets per hour, but you’re only getting 96 – close enough, except at the end of the day or month. And when you have to present this in your team meeting, you can’t explain why.
5. Micro-Stoppages: Death by a Thousand Pauses
Micro-stoppages are the tiny, fleeting pauses that often fly under the radar. It’s often common operator knowledge that gets things back up and running:
- a sensor misreads for a second, and the operator wipes it clean
- a conveyor jams, and the operator knows the converge is blocked,
- a check-weigher has just rejected 20 items, something leaked, and the scale needs a quick wipe.
Individually, they seem insignificant. But cumulatively, they are like a constantly dripping tap with a thousand tiny waterdrops that add up to a significant amount of wasted time and lost production.
6. Quality Losses: The Costly Mistakes
Finally, we have quality losses. This is the time and material wasted producing items that don’t meet standards, leading to defects, rework, or scrap. It’s like baking that magnificent cake only to realise you used salt instead of sugar. All that time, effort, and material wasted. It’s a direct blow to both your productivity and your bottom line.
A Tool In Your Toolkit for Reclaiming Lost Revenue
When you add it all up, the industry insight of 50-60% of true “Value Adding Time” can be a sobering figure. Rather than looking at that 40-50% gap as a failure, think of it as your roadmap to recovery. Every percentage point you can reclaim from comes directly back to your bottom line.
A modern Enterprise Asset Management (EAM) system like IFS Ultimo EAM is the command centre for this transformation. We don’t want to add “another piece of software” to your stack; we want to help you track and find your lost revenue.
Here’s how you build your strategy:
- Become a Data Detective: First, you need to measure the problem. A powerful EAM allows you to accurately track and categorise (almost) every second of lost time. You can finally see exactly where you’re losing out the most, which will allow you to focus your efforts. And not only track, but track quality data, which is why data integrity standards are the secret weapon of top performers.
- Adopt a Strategic Framework: True operational excellence isn’t accidental; it’s systematic. Adopting a framework like ISO 55001 provides the blueprint for managing your assets for maximum value and minimum risk. A well-configured EAM makes adhering to this standard a natural part of your workflow, not a painful audit exercise.
- Justify the Investment to get the resources and support you need. In order to do this, you must speak the language of the C-suite. A modern EAM helps you gather the data to build an undeniable business case, framing the investment not as a cost, but as a direct driver of profitability and strategic cost optimisation. If you need help speaking the language of the C-Suite to justify an EAM, we can help you here.
- Secure Your Operations. As your plant floor becomes more connected, it can also become more vulnerable. Your IT department wants to know what you’re using and why. Securing your Operational Technology (OT) from cyber threats is no longer optional; it’s one of the top business risks manufacturers face today (Source: Rockwell Smart Manufacturing 2025 Report). Your EAM strategy must include robust security.
- Empower Your People with Technology. The best insights often come from the people on the front lines, the people who know the machines and see the issues. An EAM can capture the invaluable knowledge of your workforce. Turn their years of experience into standardised digital workflows and then go one step further by leveraging powerful new tools like AI to enhance quality control and predict failures before they happen.
This approach creates a powerful, interconnected strategy where every action is measured, every improvement is tracked, and every decision is backed by data. And once you have this level of insight into the operations, discovering those lost nuggets of gold is as easy as walking around with a. metal detector.
From Lost Revenue to Found Profit
Understanding manufacturing productivity losses used to be an exercise performed by expensive consultants. But with a few tweaks and systems, you can get a lot of the hard work done. And by making the most of your new data, your team (plus any good consultant) can quickly identify areas that require attention, and you can implement targeted, data-driven strategies for improvement.
That downward staircase of lost productivity doesn’t have to be your reality. With the right tools and a commitment to continuous improvement, you can start climbing back up, reclaiming your profits one step at a time.
